How to start an AI automation agency with no code: steps, tools and pricing

Flow diagram of a no-code automation: an email arrives in Gmail, Zapier handles it, it lands in Google Sheets, and Slack pings the team

The short answer

To start an AI automation agency without code, pick one industry, automate one repeated job such as lead follow-up, build it in a tool like Zapier or n8n, and sell it for a setup fee plus a monthly care fee. Of the 46 automation ideas we researched, 96% cost under $500 and the median is 4 weeks to a first dollar.

Key takeaways

  • 46 of our 370 ideas are AI automation services, and 93% of them need no-code skills rather than programming.
  • The median is 4 weeks to a first dollar, and 80% reach one within four weeks, but only 11% of the ideas are beginner level.
  • 85% of the automation ideas target one specific industry rather than business in general.
  • Zapier lists a free plan with 100 tasks a month, and its Pro plan from $29.99 a month on monthly billing, at the time of writing (October 2026).
  • In our worked example, one client's workflow uses 600 Zapier tasks a month, so the tool costs $29.99 against a $250 monthly fee.

Most guides to starting an AI automation agency tell you to learn the tools and then send cold emails. They skip the questions that decide whether you get paid: what to build first, what it costs you to run, and how to charge so the maths still works when a client grows.

Our figures come from the 46 AI automation ideas among the 370 researched ideas on our board, described in how we research. Tool prices come from each company's pricing page, read in October 2026, and they change. Revenue figures are our estimates of potential, never anyone's earnings.

What does the board say about AI automation agencies?

It is the second-largest group on our board, and a middle-difficulty one. The 46 ideas, which are 20% of our 225 service ideas:

The tools that recur are Zapier (34 ideas), Twilio (20) and Google Sheets (16). Claude is in nearly every idea because the plans are written around Claude prompts, so we leave it out of tool counts. Potential is the size of the opportunity, a number of clients at one price. It is not what a first client brings.

What do you actually sell?

You sell a small, specific outcome, not "AI". The ideas on our board are mostly one business process fixed for one type of firm. Three tools show up together often enough to suggest the pattern: a form or phone line catches a lead, a spreadsheet logs it, and a text or email goes out at once. That points to a first project, our inference rather than a statistic.

Good first workflows, in the order we would try them:

  1. Lead follow-up. A new enquiry gets a reply and a task in seconds, not the next morning.
  2. Appointment reminders. Fewer no-shows from a text the day before.
  3. Missed-call text back. The caller gets a message while the owner is on a job.
  4. Review requests. A satisfied customer is asked at the right moment.
  5. Invoice chasing. A polite nudge on a set schedule.

Each one runs the same way every day and has a number the owner already cares about. Pick one industry and learn its jobs, because 85% of the ideas we researched do exactly that. How crowded the generic version of this business is we discuss in whether the AI automation agency market is saturated.

Which tools do you need and what do they cost?

You can start on free plans and pay as clients arrive. At the time of writing (October 2026):

  • Zapier. A free plan with 100 tasks a month and two-step workflows. Pro starts at 750 tasks for $19.99 a month on annual billing or $29.99 on monthly billing, and 2,000 tasks costs $49.00 or $73.50.
  • n8n. Cloud plans start at 20 euros a month on annual billing for 2,500 executions, and 50 euros for 10,000. The page also says a standard self-hosted version is available on GitHub, but running it means hosting and maintaining it yourself.
  • Make. The page confirms a Free plan with 1,000 credits a month. We could not verify its paid prices from Make's own page, so we leave them out.

Zapier counts only successful action steps as tasks. A trigger never uses a task, and filter, path and formatter steps do not either. That makes a task budget something you can calculate, which is where the next example comes from.

What does one client cost to run, and what should you charge?

An illustration, not a quote. Say a client's lead follow-up workflow has three action steps: add a row to a sheet, send a text, send an email. They get 200 enquiries a month.

  • Tasks: 200 leads x 3 action steps = 600 tasks a month
  • That exceeds the free 100, and fits the 750 task Pro tier at $29.99 a month on monthly billing
  • If you charge a setup fee of $500 once and $250 a month for monitoring and small changes, the tool cost is $29.99 of that $250
  • Left after the tool: $250 minus $29.99 = $220.01, or 88%, before your time and tax

Now suppose you have five clients like this. That is 3,000 tasks, which fits the 5,000 task tier at $133.50 a month on monthly billing, or $26.70 a client. The tool cost per client barely moves, which is why time, not software, is your real cost. At three hours of support a client a month, $220.01 is about $73 an hour.

How should you price and package it?

Most small agencies combine two parts: a setup fee for building the workflow, and a monthly care fee for hosting, monitoring and changes. Our illustration used $500 and $250. Those are our numbers for the example, not a market rate. A few rules keep the maths healthy:

  • Quote a fixed scope: this workflow, this many steps, this many runs a month.
  • State what happens above the limit. More tasks cost more.
  • Offer a small pilot first so the owner sees the result before committing.
  • Never sell "unlimited changes".

Our median of four weeks to a first dollar assumes that first sale is a pilot to a business you spoke to directly. How to find that conversation is in how to get your first client.

How do you start this week?

  1. Choose one industry and write down its five most repeated admin jobs.
  2. Build one workflow on a free plan and run it with test data.
  3. Count its tasks so you can quote the tool cost.
  4. Offer a free audit to ten local businesses and sell a pilot to one.

Be honest with yourself about difficulty. Only 11% of these ideas are beginner level, because you must understand how a business works before you can automate it. The 60 second quiz matches the board to your skills and hours, and the best AI side hustles in 2026 shows how this model compares with the rest.

Questions people ask

How do I start an AI automation agency with no code?

Learn one no-code tool such as Zapier or n8n, pick one industry, and build one workflow that fixes a repeated job, for example sending a text and logging a lead when a form is filled. Offer it to a few local businesses at a fixed price. 93% of the automation ideas we researched need no-code skills and 2% list coding.

How much does it cost to start an AI automation agency?

Little. 44 of the 46 automation ideas on our board cost under $500 and two can start for nothing. Zapier has a free plan of 100 tasks a month, and n8n can be self-hosted, though hosting and your time are real costs.

What should an automation agency automate first?

Start with jobs that lose a small business money every day: following up new enquiries, sending appointment reminders, chasing late invoices and asking for reviews. They are repeated, easy to measure and easy to explain to an owner. Our suggestion, not a board statistic.

How do AI automation agencies charge?

Most combine a one-off setup fee with a monthly care fee that covers hosting, monitoring and small changes. Price against the time or money the workflow saves, and keep the tool cost, which was $29.99 a month in our example, separate from your fee.

How long does it take to get a first client?

In our data the median is 4 weeks, and 80% of the 46 ideas reach a first dollar within four weeks. That assumes you contact business owners most days and show a working example, not a slide deck.
